I've been buying horned for 20gp and barbed for 30gp ea
where?
Those are a very long way from the last prices I saw quoted for horned and barbed.
I don't remember the prices exactly, but I believe plain leather goes for around 30 - 35gp per. My armour prices are worked on 60gp horned and 70gp barbed. Those are way out of date and only possible because I don't usually buy my leather. I think 100gp it probably more current for barbed.
